Mais avec le temps, c&#8217;est exactement l&#8217;inverse qui s&#8217;est produit.<\/p>\n<p data-start=\"1232\" data-end=\"1445\">Les tickets s&#8217;accumulaient. Les membres de l&#8217;\u00e9quipe jonglaient avec plusieurs t\u00e2ches en parall\u00e8le. \u00ab Termin\u00e9 \u00bb commen\u00e7ait \u00e0 vouloir dire \u00ab presque fini \u00bb. On passait plus de temps \u00e0 mettre \u00e0 jour des boards et \u00e0 clarifier les priorit\u00e9s qu&#8217;\u00e0 r\u00e9ellement livrer du produit.<\/p>\n<p data-start=\"1447\" data-end=\"1471\">Alors on a tent\u00e9 une exp\u00e9rience.<\/p>\n<h2 data-start=\"1473\" data-end=\"1522\">Le probl\u00e8me avec les structures de sprint classiques<\/h2>\n<p data-start=\"1524\" data-end=\"1660\">La plupart des syst\u00e8mes de sprints partent du principe que d\u00e9couper le travail en petites t\u00e2ches am\u00e9liore le flux. Mais en pratique, voil\u00e0 ce qu&#8217;on a v\u00e9cu :<\/p>\n<ul>\n<li data-start=\"1663\" data-end=\"1712\">Les stories \u00e9taient fragment\u00e9es en sous-t\u00e2ches purement techniques<\/li>\n<li data-start=\"1663\" data-end=\"1712\">Les membres de l&#8217;\u00e9quipe \u00e9taient r\u00e9partis sur plusieurs workstreams en parall\u00e8le<\/li>\n<li data-start=\"1780\" data-end=\"1819\">Le context switching \u00e9tait devenu la norme au quotidien<\/li>\n<li data-start=\"1822\" data-end=\"1869\">Les standups se transformaient en une succession floue de \u00ab progress partiel \u00bb<\/li>\n<li data-start=\"1871\" data-end=\"1912\">On livrait de l&#8217;activit\u00e9 \u2014 pas des r\u00e9sultats.<\/li>\n<\/ul>\n<p data-start=\"1914\" data-end=\"2049\">Alors on s&#8217;est pos\u00e9 une question diff\u00e9rente :<br data-start=\"1947\" data-end=\"1950\" \/><strong data-start=\"1950\" data-end=\"2049\">Et si on construisait des unit\u00e9s de travail compl\u00e8tes \u2014 une \u00e0 la fois \u2014 en traitant chacune comme un mini produit ?<\/strong><\/p>\n<h2 data-start=\"2051\" data-end=\"2089\">Notre solution : le Product Card Flow<\/h2>\n<p data-start=\"2091\" data-end=\"2159\">On a remplac\u00e9 notre sprint backlog par un nouveau syst\u00e8me : les <strong data-start=\"2141\" data-end=\"2158\">Product Cards<\/strong>.<\/p>\n<p data-start=\"2161\" data-end=\"2360\">Chaque card repr\u00e9sentait une initiative produit autonome et coh\u00e9rente \u2014 con\u00e7ue pour \u00eatre comprise, port\u00e9e et finalis\u00e9e par une micro-\u00e9quipe. Pas de d\u00e9coupage artificiel, pas de multitasking. Juste un objectif clair et un cycle d&#8217;ex\u00e9cution complet.<\/p>\n<h3 data-start=\"2362\" data-end=\"2393\">Chaque Product Card contenait :<\/h3>\n<ul>\n<li><strong style=\"font-size: revert\" data-start=\"940\" data-end=\"964\">Actions &amp; t\u00e2ches<\/strong><span style=\"font-size: revert\"> \u2014 Avec des c<\/span>rit\u00e8res de compl\u00e9tion clairs<\/li>\n<li><strong data-start=\"999\" data-end=\"1017\">Vision &amp; objectifs<\/strong> \u2014 Pourquoi cette card existe<\/li>\n<li>Une estimation approximative en <strong data-start=\"2568\" data-end=\"2576\">jours<\/strong>, pas en story points<\/li>\n<li><strong data-start=\"1046\" data-end=\"1055\">Scope<\/strong> \u2014 Ce qui est inclus et ce qui ne l&#8217;est pas<\/li>\n<li><strong data-start=\"1081\" data-end=\"1097\">Plans futurs<\/strong> \u2014 Ce qui vient apr\u00e8s, le cas \u00e9ch\u00e9ant<\/li>\n<li data-start=\"1127\" data-end=\"1191\"><strong data-start=\"1130\" data-end=\"1153\">It\u00e9rations pr\u00e9c\u00e9dentes<\/strong> \u2014 Ce qu&#8217;on avait d\u00e9j\u00e0 fait et appris<\/li>\n<\/ul>\n<p data-start=\"2596\" data-end=\"2767\">On assignait <strong data-start=\"2608\" data-end=\"2632\">une card \u00e0 une \u00e9quipe<\/strong> \u2014 g\u00e9n\u00e9ralement 2 \u00e0 3 personnes \u2014 et on les laissait travailler dessus du d\u00e9but \u00e0 la fin. Ce n&#8217;est qu&#8217;apr\u00e8s avoir termin\u00e9 une card qu&#8217;ils passaient \u00e0 la suivante.<\/p>\n<p data-start=\"2769\" data-end=\"2852\"><strong data-start=\"2769\" data-end=\"2852\">Pas de jonglage. Pas d&#8217;assignations qui se chevauchent. Du deep work sur des r\u00e9sultats concrets.<\/strong><\/p>\n<h2 data-start=\"2854\" data-end=\"2873\">Ce qu&#8217;on a observ\u00e9<\/h2>\n<p data-start=\"2875\" data-end=\"2929\">Au bout de quelques semaines, la diff\u00e9rence \u00e9tait flagrante.<\/p>\n<ul>\n<li data-start=\"2933\" data-end=\"2959\">Les livraisons \u00e9taient plus fluides<\/li>\n<li data-start=\"2962\" data-end=\"2988\">L&#8217;ownership \u00e9tait beaucoup plus clair<\/li>\n<li data-start=\"2991\" data-end=\"3055\">Les conversations sont pass\u00e9es de simples points de statut \u00e0 de vraies reviews et d\u00e9mos<\/li>\n<li data-start=\"3058\" data-end=\"3119\">Moins de bugs, moins de carry-overs, et des boucles d&#8217;apprentissage bien plus rapides<\/li>\n<\/ul>\n<p data-start=\"3121\" data-end=\"3205\">Surtout, l&#8217;\u00e9quipe <strong data-start=\"3148\" data-end=\"3163\">se sentait mieux<\/strong>. Moins de pression. Moins de bruit. Plus de clart\u00e9.<\/p>\n<p data-start=\"3207\" data-end=\"3274\">On ne se contentait plus de \u00ab terminer des t\u00e2ches \u00bb. On <strong data-start=\"3251\" data-end=\"3273\">livrait des features compl\u00e8tes<\/strong>.<\/p>\n<h2 data-start=\"3276\" data-end=\"3294\">Pourquoi \u00e7a a march\u00e9<\/h2>\n<p data-start=\"3296\" data-end=\"3354\">La cl\u00e9, ce n&#8217;\u00e9tait pas le format \u2014 c&#8217;\u00e9tait le focus.<\/p>\n<ul>\n<li data-start=\"3358\" data-end=\"3407\"><strong data-start=\"3358\" data-end=\"3379\">Une card par \u00e9quipe<\/strong> supprimait le context switching<\/li>\n<li data-start=\"3410\" data-end=\"3475\"><strong data-start=\"3410\" data-end=\"3432\">Des end states d\u00e9finis<\/strong> permettaient de savoir exactement quand c&#8217;\u00e9tait fini<\/li>\n<li data-start=\"3478\" data-end=\"3547\"><strong data-start=\"3478\" data-end=\"3510\">Des objectifs clairs et un contexte utilisateur<\/strong> donnaient du sens \u00e0 chaque ligne de code<\/li>\n<li data-start=\"3550\" data-end=\"3613\"><strong data-start=\"3550\" data-end=\"3579\">Un ownership de bout en bout<\/strong> g\u00e9n\u00e9rait de la fiert\u00e9 et de la responsabilit\u00e9<\/li>\n<\/ul>\n<p data-start=\"3615\" data-end=\"3678\">En r\u00e9sum\u00e9 : on a arr\u00eat\u00e9 de d\u00e9couper de l&#8217;effort et on a commenc\u00e9 \u00e0 livrer de la valeur.<\/p>\n<h2 data-start=\"3680\" data-end=\"3713\">Est-ce que \u00e7a marcherait pour votre \u00e9quipe ?<\/h2>\n<p data-start=\"3715\" data-end=\"3746\">Si votre \u00e9quipe souffre de :<\/p>\n<ul>\n<li data-start=\"3749\" data-end=\"3764\">Sprint spillage (des tickets qui d\u00e9bordent d&#8217;un sprint \u00e0 l&#8217;autre)<\/li>\n<li data-start=\"3767\" data-end=\"3789\">Du travail en parall\u00e8le permanent<\/li>\n<li data-start=\"3792\" data-end=\"3809\">Un ownership superficiel<\/li>\n<li data-start=\"3812\" data-end=\"3855\">Des standups remplis de \u00ab je suis toujours sur ce ticket \u00bb<\/li>\n<\/ul>\n<p data-start=\"3857\" data-end=\"3911\">\u2026essayez de lancer une exp\u00e9rimentation Product Card sur un mois.<\/p>\n<p data-start=\"3913\" data-end=\"3972\">Vous pourriez bien red\u00e9couvrir ce que \u00e7a fait de livrer avec un vrai focus.<\/p>\n<h2 data-start=\"326\" data-end=\"366\">Les Product Cards comme cartographie vivante du produit<\/h2>\n<p data-start=\"368\" data-end=\"455\">Un des changements les plus profonds s&#8217;est fait en douceur, avec le temps : <strong data-start=\"422\" data-end=\"455\">on a commenc\u00e9 \u00e0 r\u00e9utiliser les cards.<\/strong><\/p>\n<p data-start=\"457\" data-end=\"707\">La premi\u00e8re fois, une Product Card nous aidait \u00e0 cadrer et \u00e0 livrer une feature. Mais quelques mois plus tard, quand on voulait am\u00e9liorer ou revisiter ce m\u00eame p\u00e9rim\u00e8tre \u2014 onboarding, reporting, permissions \u2014 on ne repartait pas de z\u00e9ro. On rouvrait la m\u00eame card.<\/p>\n<p data-start=\"709\" data-end=\"731\">Chaque card contenait d\u00e9j\u00e0 :<\/p>\n<ul>\n<li data-start=\"734\" data-end=\"745\">Le contexte<\/li>\n<li data-start=\"748\" data-end=\"763\">Les contraintes<\/li>\n<li data-start=\"766\" data-end=\"784\">Les d\u00e9cisions prises<\/li>\n<li data-start=\"787\" data-end=\"809\">L&#8217;historique des changements<\/li>\n<li data-start=\"812\" data-end=\"834\">Et les id\u00e9es qu&#8217;on avait repouss\u00e9es<\/li>\n<\/ul>\n<blockquote data-start=\"836\" data-end=\"942\">\n<p data-start=\"838\" data-end=\"942\">Au lieu de documents \u00e9parpill\u00e9s ou de savoirs transmis \u00e0 l&#8217;oral, la card portait toute l&#8217;histoire de cette partie du produit.<\/p>\n<\/blockquote>\n<p data-start=\"944\" data-end=\"1066\">En r\u00e9p\u00e9tant ce process, quelque chose de remarquable s&#8217;est produit : notre board de Product Cards a commenc\u00e9 \u00e0 former une v\u00e9ritable <strong data-start=\"1036\" data-end=\"1065\">cartographie du produit<\/strong>.<\/p>\n<p data-start=\"1068\" data-end=\"1112\">Ce n&#8217;\u00e9tait plus une liste de t\u00e2ches. C&#8217;\u00e9tait devenu :<\/p>\n<ul>\n<li data-start=\"1115\" data-end=\"1153\">\ud83e\uddf1 L&#8217;architecture de chaque feature<\/li>\n<li data-start=\"1156\" data-end=\"1191\">\ud83d\udcda La documentation des d\u00e9cisions<\/li>\n<li data-start=\"1194\" data-end=\"1249\">\ud83e\udded Une carte navigable et \u00e9volutive de l&#8217;historique du produit<\/li>\n<li data-start=\"1252\" data-end=\"1322\">\ud83d\udd01 Un moyen de reprendre le travail sans perdre de temps \u00e0 reconstituer le contexte<\/li>\n<\/ul>\n<p data-start=\"1324\" data-end=\"1501\">D\u00e9sormais, quand on planifie un nouveau trimestre ou qu&#8217;on onboarde un nouveau co\u00e9quipier, on <strong data-start=\"1386\" data-end=\"1408\">parcourt les cards<\/strong>, pas des r\u00e9unions. Quand on revisite une feature, on <strong data-start=\"1454\" data-end=\"1482\">part de la compr\u00e9hension<\/strong>, pas de la red\u00e9couverte.<\/p>\n<p data-start=\"1503\" data-end=\"1638\">Ce n&#8217;\u00e9tait pas juste une meilleure fa\u00e7on de livrer du travail. C&#8217;\u00e9tait une meilleure fa\u00e7on de <strong data-start=\"1573\" data-end=\"1603\">conserver la m\u00e9moire du produit<\/strong> \u2014 en tant que syst\u00e8me, pas juste en tant que backlog.<\/p>\n<hr data-start=\"1640\" data-end=\"1643\" \/>\n<h3 data-start=\"1645\" data-end=\"1663\">Pour conclure<\/h3>\n<p data-start=\"1665\" data-end=\"1805\">On n&#8217;a pas remplac\u00e9 les sprints parce qu&#8217;on les d\u00e9testait. On les a remplac\u00e9s parce qu&#8217;ils ne nous aidaient plus \u00e0 finir des choses concr\u00e8tes. Les Product Cards nous ont apport\u00e9 :<\/p>\n<ul>\n<li data-start=\"1808\" data-end=\"1815\">Du focus<\/li>\n<li data-start=\"1818\" data-end=\"1824\">Du flow<\/li>\n<li data-start=\"1827\" data-end=\"1838\">De l&#8217;ownership<\/li>\n<li data-start=\"1841\" data-end=\"1890\">Et une trace durable du travail accompli, qui s&#8217;enrichit au fil du temps<\/li>\n<\/ul>\n<p data-start=\"1892\" data-end=\"2016\">C&#8217;est l&#8217;un des changements de process les plus importants qu&#8217;on ait jamais faits \u2014 non pas parce que c&#8217;\u00e9tait tendance, mais parce que \u00e7a a r\u00e9ellement fonctionn\u00e9.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Les sprints Agile \u00e9taient cens\u00e9s rendre notre \u00e9quipe plus rapide.
